Did you ferment it in the top of the fridge and stir it occasionally? Did you strain it when it tasted like yoghurt (separate the culture grains from the yoghurty milk)? If you leave it too long, it will, of course, get more and more sour! You've got to eat it before it does. Rinsing the grains with water in between can give a less acidic flavour in your ferment.
