What's wrong with my kefir grains??

Hi all-

I had put my kefir grains (covered with raw milk) in a glass jar, covered

with a cloth, in my fridge a few weeks ago, since I was getting way ahead of

myself making kefir. We had it coming out our ears! :o) Anyway, I went to

take it out this morning to start making more again and it's a funny tannish

color on top and REALLY thick. It smells slightly sour, but also kind of

yeasty. What did I do?? Any help is appreciated...
